Sovereign AI: your data never leaves the building
Our Sovereign service builds and operates private AI on your own infrastructure or a dedicated environment. Language models, agents and document intelligence run entirely under your control, with no third-party processing, no training on your data, and no per-token dependency on US cloud providers.
Who genuinely needs this
Sovereign AI serves anyone whose staff currently face a daily choice between productivity and policy.
HR and recruitment teams handling CVs and personal data. Healthcare practices with patient records. Legal firms with privileged documents. Finance departments with commercially sensitive models. Defence supply chain businesses with controlled information. Engineering firms with intellectual property that defines their competitive position.
In all these cases, the public cloud AI services that everyone else uses are either prohibited outright by regulation, or create a risk exposure that outweighs the productivity gain. A sovereign deployment removes that tension. Staff get AI assistance for drafting, analysis, research and Q&A, and the data never crosses a boundary it should not cross.
What's included
Hardware sizing, procurement, build and hardening. We specify, source and configure the server or workstation to match your user count and performance requirements. The hardware is yours. We handle the technical build, operating system hardening, and network configuration.
Local LLM hosting up to 70B+ parameter models. We deploy leading open models (Llama, Mistral, Qwen, and others as they emerge) that run entirely on your infrastructure. Model selection is based on your use case. We benchmark and tune for your workload.
Concurrent multi-user serving. The deployment is built for real use, not demos. Twenty to thirty users or more can query the system concurrently, depending on hardware and model size. We configure request queuing, load balancing, and scaling to match your team size.
Air-gapped options. For defence, legal, and other high-sensitivity environments, we support fully offline deployments with no external connectivity. Model updates and maintenance happen via controlled physical media or a separate management network.
Model updates and managed operation with 24/7 SLA options. This is not a one-time setup. We provide ongoing management, model updates as new versions are released, monitoring, and support. Standard service includes business-hours support. 24/7 SLAs are available for critical deployments.
What the numbers look like
The economics, honestly
A typical all-in initial investment for a 5-15 user sovereign deployment is £30-40k, including hardware, setup, hardening, model deployment, and advisory. Ongoing management and support is charged separately, typically £500-1,500 per month depending on SLA and user count.
That number sounds large if you are comparing it to five Copilot licences at £25 per month. It makes immediate sense if you are facing a £3,000+ per month enterprise AI platform bill, or if your data simply cannot go to the public cloud under any pricing model.
The payback case strengthens as cloud AI pricing rises, which it is. Token costs, throttling, and enterprise tier requirements are all moving in one direction. A sovereign deployment is a capital investment with a predictable cost profile. You pay once for the hardware, then a fixed monthly service fee. No per-token charges, no surprise bills, no pricing changes imposed by a US cloud provider.
We will tell you if you do not need it. If the public cloud with proper controls and a business account serves you better, that is what we will recommend. Sovereign makes sense for a specific set of circumstances. If your situation is not one of them, we will say so.
From decision to live service
Discover
We assess your use case, data sensitivity, user count, and performance requirements. We size the hardware, scope the deployment, and give you a fixed-price proposal. Typical discovery takes one to two weeks.
Build
We procure and configure the hardware, deploy and tune the models, integrate with your identity and document systems, and run acceptance tests with your team. Typical build takes four to six weeks from order to go-live.
Operate
We monitor, maintain, update models as new versions are released, and provide ongoing support. You get monthly reporting on usage, performance, and any issues. The system evolves as the technology improves.
What this isn't
This is not a science project. We deploy production systems that your team will use daily. If it does not work reliably, it does not leave our hands.
This is not for everyone. If your data can safely use the public cloud with proper governance and business-managed accounts, that is almost certainly the simpler path. Sovereign AI makes sense for a specific set of circumstances: sensitive data, regulatory constraints, cost trajectory concerns, or a strategic decision to own your AI capability outright.
If the public cloud with proper controls serves you better, we will say so. Our job is to recommend what works, not to sell you the most expensive option.
